Part 5: Buying for the agentic era

From CDP to CEAL · Part 5 of 8
When the interface is a conversation, you're no longer buying screens. You're buying capability - and that changes procurement, exit and cost of ownership.
In Part 4, I showed every major platform going headless. Here's what that means for whoever signs the contract.
Procurement gets easier
If your content and activation platforms are fed in through MCP, and you control the context in your own warehouse, you're effectively shopping for algorithmic capability: how well an agent understands a brief, decides and learns. That means far fewer requirements, and it becomes much easier to plug one agent in and unplug another.
So does exit
Set up correctly, the agent you switch off takes nothing with it, because the data, the context and the history stay with you. Swapping a platform underneath changes what the agent talks to, not how your team works.
Contracts still matter. After the Salesforce-Braze announcement, Braze customers were advised to check change-of-control terms, data export rights and whether the composable commitment is in the order form, not just the press release.
Consumption pricing will prevail
56% of CMOs have already shifted more MarTech spend to consumption-based pricing. Build cost caps and usage reporting into contracts from day one.
Total cost of ownership comes down
Today a CDP comes with a second bill: the development team to integrate and maintain it, the training and adoption programme to get marketers using it, and the certifications to keep specialists current. In the CEAL model, much of that falls away. You've already invested in the warehouse. Add MCP and a context layer, and what you buy on top is the agent layer: less UI to build and maintain, less training, fewer certifications.
Over time, I expect the agent layer to cost less to own than a CDP, even on consumption pricing. When you build the business case, count all of it: not only licences, but the delivery teams, training, adoption programmes and certifications you no longer need.
Your foundation is your edge
Your competitive edge moves to the foundation you own: data quality and modelling, the context layer, identity and consent, and your machine learning models. If you're still on a legacy data warehouse, that's a big change. But if you know where this is heading, you can plan the route rather than react to it.
